Communities where threads die at 1-2 replies have a lurking problem. Healthy communities average 4-8 replies per substantive thread. - **Response time** -- median time to first reply on a new post. Under 4 hours is excellent; over 24 hours signals that members aren't checking in regularly. - **Cross-pollination rate** -- percentage of threads with replies from 3+ unique members.
